Modge Podge will stiffen it without changing the colour. Just paint on, shape and wait to dry

I did a project where I made a Harry Potter Sorting Hat out of lightweight suede. Wire was used on the outer edge of the brim I used Liquid starch for the initial coating, then the second layer was mod podge and a final coat of indoor outdoor sealer. Overall it did darken the light brown suede but being that you are working with black it should be fine. I feel I could have done without the liquid starch but it was all an experiment at the time but the hat itself it hard as rock now.

If it is felt you can use any of the store brands of the thick white glues like Tacky Glue, brush it on if you want to shape it allow it to dry about 30 mins . I actually make cowboy hats for dolls that I make out of felt this is the technique that I use. It is cheaper than mod podge.
