I like them on the firm side.
In the store... select one where the surface is just starting to give,,, just a little bit,,, when you gently squeeze it... take it home and put it in a paper bag... with an apple for 24 hours.... it should be soft enough to slice or chunk.. a little longer in the bag.. and you can mash it for guacamole...
Want avocado a little more "reliable" check out the refrigerator case in the produce department... the one where they sell salad dressing, etc... Look for the "Wholly Gracamole", "Wholly Avocado" like of products... party size or individual... use as is, or add "enhancements".. and enjoy
fit them in your hand. when there is a softness that is not spongy, but has a slight give back, then it is ready. Wish I had your problem!
If the stem pops out easily it is ready. If not leave it for another day or two till it does.
