Sounds like it could be root rot. Succulents don't like very much water. I had an aloe that did this.
Probably too much water.

It sounds like you might be over watering them. I've killed many of mine that way. Let them dry out 1st. Then water them every 2 weeks in the winter. Be careful not to over water them then & make sure they have good drainage. If they look a bit dry, squirt them a bit with a squirt bottle. Good luck - it took me some trial & error to learn what my succulents liked.
Some just grow that way. Especially if it is a succulent with stems. As the stem grows, the leaves on the bottom die off. Snap off the stem.
